Languaging an Adaptive Organisation into Existence

This abstract reinterprets Stafford Beer's Viable System Model(VSM) as a cybernetic theory of self-perpetuation rather than a managerial framework, grounded explicitly in thermodynamic principle. Beer's long-standing engagement with entropy — signalled by Ludwig Boltzmann's formulation S = k log W and reinforced through direct collaboration and discussion - frames organisational viability as a macro-level phenomenon realised through many micro-level configurations. Viable organisations are thus understood as out-of-equilibrium systems that persist by balancing inevitable entropic decay with continual replenishment drawn from environmental gradients. Organisational identity is treated as a macro-level invariant and a dynamic attractor for value exchange maintained by a boundary interpreted here as a Markov blanket. Within this framing Karl Friston's notion of surprise is understood as an adaptive homeorhetic pressure that steers the system along closure-seeking trajectories without collapse into equilibrium. Owing to the recursive embedding of viable systems surprise is regulated across multiple fractal touchpoints with the environment generating emergent direction rather than centrally determined goals. Value exchange in the Ricardian sense provides the metabolic coupling through which identity is ultimately validated and replenished and viability is sustained only where the resulting gradient exceeds the organisation’s power budget. Marketing is positioned not as the source of identity, but as the maintenance of its attractive field, sustaining recognisability and facilitating exchange. These ideas are illustrated through reflection on the Payphone Serviceability Problem - a project undertaken with Beer - demonstrating the VSM as an architecture for regulating surprise and sustaining organisational life across scale and time.
